A downturn is the wrong time to carry every SKU

It's tempting to hold a wide product range so there's something for every customer, but a wide range in a slow market means capital spread thin across pack sizes and grades that don't all move at the same speed. The fix isn't cutting the range randomly — it's finding out which lines are actually carrying the business.

Rank each pack size by how fast it actually turns over

Pull three months of sales by pack size — 250g, 500g, 1kg, bulk — rather than by product name alone. One or two sizes usually account for most of the volume; the rest exist because they were added at some point, not because customers ask for them consistently. Reorder stock toward the sizes that clear fastest.

Grade AA does the heavy lifting; don't dilute the shelf with too many tiers

Mariami's own strength is a clean, consistent mid-to-premium grade that customers recognise once they've bought it before. Stocking three or four grade tiers side by side can confuse that positioning and split demand across options that all compete with each other. Keep the core AA line prominent and treat lower tiers as a clearance line, not a parallel offering.

Bundle for occasions instead of adding new standalone products

Rather than introducing a new product to chase a slow season, package the existing Mariami line differently — a smaller gifting box for a one-off buyer, a larger family pack for a regular one. Same stock, two price points, no new inventory risk.

Watch margin after packaging cost, not just the sale price

A smaller pack size often looks better on the shelf but carries proportionally higher packaging cost per kilo sold. Check margin after packaging for each size before assuming the smaller, more popular pack is also the more profitable one.
